As the curtain comes down on 2025 we’ve been reflecting on the future of leadership, and one truth stands out. In a world reshaped beyond belief by AI, unprecedented change & complexity, leadership is ‘still’ the most powerful force for sustained health and performance of any organisation.

But, and it’s a big but that many of us in leadership & culture transformation have been grappling with this year, in order for organisations to harness the full power of that force, the role of the leader must evolve.

The Hard Reality

Global research continues to paint a bleak picture;
• Engagement remains stubbornly low at 21%, costing organisations world wide an estimated $438 billion in lost productivity.
• 75% of HR leaders admit current programmes aren’t working
• Replacing a single leader can cost up to 213% of their salary.

Scary? yes, but within these challenges lie extraordinary opportunities.

Today’s leaders are wrestling with conflicting expectations, overwhelm, fragmentation, constant change & the fatigue that shadows it. They need to deliver today and anticipate & plan for a tomorrow that keeps changing.

No wonder the leadership pipeline is looking worryingly fragile.

What’s Really Holding Leaders Back?

Today’s leaders are not constrained by lack of skills or tools but by mindsets that keep them trapped in busyness, fire-fighting, operational overload and the need to be the expert in the room. A recent Full Potential poll confirmed that the biggest shift leaders need to make is from ‘expert-led’ leader to ‘distributed, relational leader’.

Because while AI continues to snap at our heals, handling tasks, data and efficiencies, it cannot replace deeply & uniquely human leadership skills – the superpowers that define and underpin brilliant leadership.

And this is the golden opportunity

The leaders of the future aren’t heroes, they are human, deeply human

Fully alive. Fully engaged. Fully aligned.

But lets be honest, showing up like this every day is tough. The complexities, demands and pressures of the modern working environment pull leaders towards speed, pressure, fragmentation and burnout. Most organisations know they need to build more than capability – they know that the leadership programmes of yesterday will not give them the bench strength the organisation needs for the future

So, as we step into 2026, we see three non-negotiables for leadership transformation:

1. Mindset and Identity Shift: from expert to relational leader – leaders must create space for thinking strategically, collaborating widely and innovating boldly.
2. Vertical Growth – expanding capacity & systemic thinking, holding complexity and acting with presence rather than pressure.
3. Leaders as Cultural Multipliers – visibly modelling behaviours, creating system wide goals and sharing the culture through every action.

These shifts require a blend vertical and horizontal development, stretch experiences, immersion, mentoring, coaching, cross-silo collaboration, and a coaching mindset embedded at every level.
